How to Increase COD Sales: The Funnel Math and the Fixes That Move Revenue
A practical guide to growing cash-on-delivery revenue in Kenya and Tanzania — the funnel equation, where sellers lose orders, and concrete fixes for landing pages, confirmation, delivery and order value.

Most sellers try to grow COD sales by spending more on ads. But in COD, the money is lost after the click: in slow pages, unconfirmed orders, failed deliveries and low order value. Fix those, and the same ad budget brings much more cash.
1. The COD revenue equation
Every part multiplies the others. Look at what a small improvement at each stage does:
| Before | After small fixes | |
|---|---|---|
| Leads | 1,000 | 1,000 |
| Confirmation rate | 40% | 50% |
| Delivery rate (of confirmed) | 50% | 60% |
| Delivered orders | 200 | 300 |
| Average order value | $26 | $30 |
| Cash collected | $5,200 | $9,000 |
Same ad budget, +73% revenue. That is why operations are a growth lever, not a cost.
2. Landing page: get more leads from the same clicks
- Speed: load in under 3 seconds on a mid-range Android phone and 3G/4G. Compress images (WebP), avoid heavy page builders.
- Order form above the fold and again after every main section. Only ask for name, phone, city/area, address.
- Say "Pay on delivery" clearly, near the price and the button.
- Show the price in local currency (KSh / TSh), with the bundle offers.
- Real proof: customer videos, photos of real packages, WhatsApp screenshots (with permission).
- Local language: Swahili headings for Tanzania work much better than English only.
- One page = one product. No menus or links that take people away.
3. Confirmation: protect every lead
Leads cool down fast. A customer called within minutes remembers the ad and the price; a customer called the next day often doesn't.
- Call fast — ideally within 15–30 minutes during working hours.
- Several attempts at different times, then a WhatsApp message.
- Confirm the essentials: product, quantity, price, exact location with a landmark, a phone that will answer on delivery day.
- Upsell on the call: "Most customers take two, you save X" — this is the easiest place to raise order value.
- Mark the reason for every cancelled order (price, not ordered, wrong number, out of area). The reasons tell you what to fix in ads or the page.
4. Delivery: turn confirmed orders into cash
- Deliver fast — the longer the wait, the more refusals.
- Call or message the day before and on the day of delivery.
- Reschedule instead of cancelling when the customer is not available.
- Track delivery rate per product, per city and per creative. A creative that promises too much will have a lower delivery rate.
5. Increase average order value
| Tactic | Example |
|---|---|
| Bundles | 1 piece KSh 3,500 · 2 pieces KSh 5,900 · 3 pieces KSh 7,900 |
| Complementary add-on | Replacement pads, a second color, a travel case |
| Upsell on the confirmation call | "Add a second one for KSh 2,400 only" |
| Free delivery threshold | Free delivery from 2 pieces |
Bundles also reduce your ad cost per unit sold, because one lead pays for several pieces.
6. Bring buyers back
COD customers who received a good product are the cheapest sales you will ever make.
- Build a WhatsApp list of delivered customers (with consent).
- Send new products and offers to past buyers every 2–4 weeks.
- Retarget page visitors and video viewers with testimonial videos and limited offers.
7. Your weekly dashboard
Check these numbers every week, per product:
| Metric | What it tells you |
|---|---|
| Leads and CPL | Ads and landing page performance |
| Confirmation rate | Lead quality and call speed |
| Delivery rate | Offer honesty, delivery speed, customer intent |
| Average order value | Offer and upsell strength |
| Cost per delivered order | The real acquisition cost |
| Net profit per delivered order | Whether to scale, hold or stop |
