COD Ecommerce Metrics Explained: Confirmation Rate, Delivery Rate and Real Cost per Order
The numbers every cash-on-delivery seller must track — confirmation rate, delivery rate, cost per delivered order, profit per order and break-even cost per lead — with formulas and a worked example.

1. Why COD needs its own metrics
In card-paid ecommerce, an order is money. In cash on delivery, an order is only a lead: part of it will not be confirmed, and part of the confirmed orders will not be delivered. Ad platforms report leads. Your bank account receives delivered orders. Every decision must be taken on the second number.
2. The COD funnel
- Leads — orders submitted on your page.
- Confirmed — orders the customer confirmed on the phone.
- Delivered — parcels received and paid.
Each step has its own rate, and multiplying them gives what really matters: how many delivered orders you get from 100 leads.
3. The formulas
| Metric | Formula |
|---|---|
| Confirmation rate | Confirmed ÷ leads (excluding duplicates and fakes) |
| Delivery rate | Delivered ÷ confirmed orders that went out |
| Lead-to-delivery rate | Confirmation rate × delivery rate |
| Cost per lead (CPL) | Ad spend ÷ leads |
| Cost per delivered order | Ad spend ÷ delivered orders |
| Profit per delivered order | Selling price − product cost − fees − ad cost per delivered order |
| Break-even CPL | (Selling price − product cost − fees) × lead-to-delivery rate |
4. A worked example
Example figures only — use your own product cost and the fees on your rate card.
- Selling price: $30 · product landed cost: $5 · fulfillment and delivery fees: $6 per delivered order
- Ad spend: $150 for 100 leads → CPL $1.50
- 70 confirmed (70%) → 49 delivered (70% of confirmed)
| Revenue collected | 49 × $30 = $1,470 |
| Product cost | 49 × $5 = $245 |
| Fees | 49 × $6 = $294 |
| Ads | $150 |
| Profit | $781 · about $15.90 per delivered order |
| Cost per delivered order (ads) | $150 ÷ 49 ≈ $3.06 |
Notice: the CPL was $1.50, but each delivered order really cost $3.06 in ads — twice as much.
5. Your break-even cost per lead
With the same example, each delivered order leaves $30 − $5 − $6 = $19 before ads. With 49% of leads delivered, one lead is worth $19 × 0.49 ≈ $9.31. That is the maximum you can pay per lead before you lose money.
Knowing this number before you launch gives you clear rules: below it you scale, near it you improve the page or the offer, above it you stop. The COD profit calculator does this math for you.
6. The weekly dashboard
- Leads, confirmed and delivered per product and per country
- Confirmation rate and delivery rate, with the main reasons for cancellations and returns
- Cost per delivered order per ad channel (Facebook, TikTok)
- Profit per delivered order and total profit for the week
- Stock left and days of stock at the current pace
